Prism: frame the problem
Before a new agent workflow or an architecture change, we write down eight things: who decides, the outcome, what is true in the system today, the hard limits, what levers exist, how the change rolls out, the evidence that will show it worked, and when the decision is due.
Map: find the load and the risk
The map shows where tickets and pages pile up, which services depend on one person’s memory, and where an agent could do harm if it gets something wrong. Work starts where the payback is fastest and the risk is best contained.
Forge: prove it small
Then we ship the least we can to check the assumption most likely to be wrong, with logging and evals wired in, and expand it only while the measurements hold.
